The goal is not to pick the most exciting demo. The goal is to pick the workflow most likely to deliver value in production with manageable delivery risk.
Use this matrix before you build anything
Use the matrix when you already have a rough backlog of AI ideas such as a support chatbot, an internal knowledge assistant, a lead-routing agent, an invoice triage workflow, or a contract review copilot, but you do not yet know which one deserves the first 30 to 90 days of effort.
This template works best when:
- You have between 5 and 12 candidate use cases.
- You can get one business owner, one operations lead, one technical lead, and one security or compliance reviewer in the same session.
- You want a fast shortlist, not a six-week strategy deck.
- You need one pilot that can prove value and teach the team how deployment really works.
Do not use this matrix to justify a project that leadership has already politically decided to fund. It is for honest comparison, not post-rationalization.
The scoring model
Score every use case from 1 to 5 on the same criteria. A 1 means weak or difficult. A 5 means strong or favorable.

To calculate a weighted score, multiply each 1 to 5 score by its weight, divide by 5, and add the results. That gives you a total out of 100.
A simple interpretation rule works well:
- 80 to 100: strong pilot candidate now
- 65 to 79: good candidate after one or two blockers are fixed
- Below 65: backlog, redesign, or reject for now

What the winning pilot should look like
- One workflow, not five.
- One primary owner.
- One success metric set, such as containment rate, handle-time reduction, or ticket deflection.
- One clear safety policy for when the system must escalate to a human.
How to run the prioritization session in 45 minutes
- List the candidates. Keep the list to the use cases leadership is genuinely willing to fund.
- Force concrete wording. Replace vague ideas like "sales AI" with specific workflows like "lead qualification and CRM routing for inbound demo requests."
- Score individually first. Let each stakeholder score before discussion so the loudest person does not anchor the room.
- Debate the biggest gaps. If one person gives data readiness a 5 and another gives it a 2, resolve that difference before moving on.
- Pick the top one or two. Do not leave with six priorities. The output should be a real rollout order.
- Write pilot notes immediately. Capture owner, data source, system access needs, human review rules, and success metrics while the conversation is fresh.
Mistakes that distort the ranking
- Scoring the idea instead of the workflow. "AI for finance" is too broad to rank honestly.
- Ignoring ugly system work. A shiny use case with painful integrations is rarely the best first pilot.
- Treating risk as a post-launch issue. If the workflow can trigger downstream actions, risk belongs in the first ranking pass.
- Letting executive excitement overpower evidence. High sponsorship helps, but it should not erase weak data or unstable processes.
- Picking the most visible project instead of the fastest learning loop. Your first win should teach the team how to deploy, monitor, and improve AI in production.
What to do after you pick the top project
Once the top use case is chosen, turn it into a short pilot brief. Define the business metric, the human handoff rule, the data sources, the systems the AI can read or write, and the conditions that would count as success after 30, 60, and 90 days.
If the top-scoring project still feels too broad, narrow it again. For example, do not start with "customer support automation." Start with "website support chatbot for pricing, onboarding, and status questions with ticket handoff for account-specific issues."
The matrix is only useful if it ends in an implementation decision. Use it to kill weak ideas, sequence the rest, and give the first pilot a real owner and deadline.
